Build or buy: when custom AI is worth it

Off-the-shelf tools are cheap and fast until they are not. A simple way to decide whether to buy a product or build something on your own data.


There is a tool for everything now. Most of them are cheap, quick to set up, and good enough to start with. So when does it make sense to build something custom instead of buying off the shelf? Here is how we think about it.

Buy when the problem is common

If your problem looks like everyone else's problem, someone has probably built a good product for it. Scheduling, transcription, generic chat, standard CRM workflows. Buy these. You get maintenance, security, and updates for a predictable monthly fee, and you are live in days.

Build when the value is in your data

The case for building gets strong when the answer depends on information only you have. Your contracts, your pricing, your product catalogue, your fifteen years of precedent. An off-the-shelf tool cannot read those safely or keep them private. A custom build can sit on your data, show its sources, and stay inside your control.

The three questions

Before committing either way, we ask:

  • Is this a generic task, or is it specific to how we work?
  • Does the answer depend on our own data?
  • Would being locked into someone else's product hurt us later?

Two or three "yes" answers on the specific side, and building usually wins. Otherwise, buy and move on.

The middle path

Often the best answer is both. Buy the commodity parts, build the bit that is genuinely yours, and wire them together. You spend your budget where it creates an advantage, not on reinventing a calendar.
